Although there were military organisations in both the centralised and segmented societies of pre-colonial Uganda, each tended to have a different model of organisation. The military organisation in centralised states (e.g., Bunyoro, Buganda and Ankole) tended to be based on the hierarchical administrative structure of subchief and district chief, up to the king who was the commander-in-chief. Originally there was no standing army in these societies and whenever the need arose, the king, through his chiefs, could mobilise his male subjects. Their main weapons were spears and shields which were kept by every adult man in his home. During the regime of Omukama Kabalega (1870-1899) in Bunyoro and Kabaka Muteesa I (1854-1884) in Buganda standing armies were raised and organised for both states. In 1887, Kabalega transformed his guards, whose original duties had been limited to protecting the king and keeping order at public assemblies in the king's courts, into a standing army. He equipped it with rifles, percussion muskets and muzzle loaders obtained mainly from Arab traders. At about the same time Kabaka Muteesa also organised a standing army with a permanent commander known as Mujjasi, and captains over the troops. A marine unit of canoes on Lake Victoria was also organised under the command of Gabunga.

In pastoral Karamoja the proliferation of firearms has had a profound impact on the organization of herd management. The inherent military organization of the herding cooperatives forced the Ngakarimojong people to adapt not only to changes in their physical environment but also to regional factors. The Edo kingdom was noted for its brass and ivory work and for its barbaric customs of human sacrifice, but for white traders its chief interest was as a source of slaves and pepper. Long subject to the Yoruba civilization that had Hamitic origins and had established itself between the 7th and 10th centuries along the Niger River delta in the south, the Endo probably did not establish a state independent of the Yoruba until in the early 15th century. The Yoruba maintained a loose federation until the late 16th and early 17th centuries, when they were united under the Alafin of Oyo. The Oyo Empire, however, did not extend to the coast where the Endo in the west and the Igbo in the east were relatively autonomous. The north had been settled by Hausa-speaking people.
